I suppose it's always easy to sack someone you've never even met.

Indeed. That is why smaller businesses tend to put off sackings and redundancies more than large organisations who think nothing of a press release announcing the "saving" of 2,000 jobs. I have employed people who have had little to do in lean periods so that the team stays together for better times and even now have a person taking excessive sick leave who I guarantee would have been sacked long ago in any big corporate. But I know them and I try to do my best for them and that is what most small to medium size business people do. Having to sack people is extremely unpleasant.
